Day-1 activation is collapsing in the Configure Workspace step
Activation has slid 9 points in two weeks. The drop is concentrated in workspace configuration, where admins are asked to set SSO before they can invite teammates. Qualitative interviews echo the funnel.
- Configure Workspace step 62% → 49%
- Onboarding asks admins to configure SSO before they can invite anyone.
- I can't tell what I should look at first.
- The SSO requirement is the dominant cause (vs. seasonal traffic mix).
- Most new workspaces don't have SSO ready on day one.
- Letting admins defer SSO won't materially increase enterprise risk in week 1.
- Removing the gate could leak workspaces into production without governance.
- If the cause is traffic mix, the fix won't move the metric.
- What share of new workspaces complete invites before SSO today?
- Can we instrument a soft-skip and measure 7-day retention vs. control?

The dashboard is gorgeous but I can't tell what I should look at first. I want it to tell me what changed since yesterday and what to do about it.

Drafted recommendation
The SSO gate sits directly on the step where activation is bleeding, and three independent signals (funnel, churn interview, qualitative review) point to the same cause. Decoupling SSO from invites is the smallest change that addresses the dominant hypothesis.
